Advisory · redesign the work before you automate it

Fix the process first, so that you do not automate a broken one.

Software and automation make a good process faster and a bad one worse. We map how work really flows, in the order it happens and with the workarounds people use, find the waiting, the rework and the steps that add nothing, redesign the flow, and agree the measures that show whether it is working. Then, and only then, we decide what to automate.

What you get

What is included in Process Optimization

  • Process mapping

The process as it really runs, step by step, and as it should run, side by side.

  • Waste and bottleneck analysis

Where work waits, is redone or passes through steps that add nothing, with evidence.

  • Redesign

A simpler flow, agreed with the people who run it, with clear owners and handoffs.

  • Procedures

Standard operating procedures that people will actually use, short and clear.

  • Measures

A few indicators of how the process performs, defined once, and owned by someone.

  • What to automate, and what not to

A reasoned view of which steps suit automation, and which should stay with people.

Is it the right one?

Where it fits, and where it does not

We would rather you choose the right thing than the one we happen to be discussing.

A strong fit when

  • The same task takes different routes depending on who does it.
  • Work waits for approvals, information or someone's return.
  • You are about to buy or build a system and have not yet agreed how the work should run.
  • Errors and rework are a regular part of the process.

Look at something else when

  • The process is sound and only slow because of manual copying: go to Business Process Automation.
  • You need a system chosen: see IT Consulting, and bring the redesigned process with you.
  • Nobody who does the work can take part: the redesign will not stick without them.

How we run it

How we run Process Optimization

Every engagement runs in phases, so the business sees progress and risks surface early. The timescale for each phase is set after an assessment, not before.

  1. Pick the process

Choose one process that matters, and agree what better would look like.

  2. Observe

Watch the work and talk to the people who do it, including the workarounds.

  3. Map

Draw the process as it is, and mark the waits, the rework and the handoffs.

  4. Redesign

Remove, combine and reorder steps with the team, and define owners.

  5. Document and measure

Write the procedure, define the measures and agree how they will be reported.

  6. Hand over

Put the new process into use, and decide what, if anything, to automate next.

Questions we are asked

Process Optimization: questions and answers

Why not simply automate what we do now?

Because automation makes whatever you do happen faster, including its faults. Removing a needless step is cheaper than automating it, and a clear process is much easier to automate well.

Do you need to observe our people at work?

Yes, and it is the most useful part. How work runs is rarely how it is written down. We observe and interview with respect for people's time, and we involve them in the redesign.

How do we know it worked?

By the measures we agree at the start: for example, how long the process takes, how often it is redone, and where work waits. We set a baseline first so that the comparison is fair.

Start the conversation

Find out where your process loses time before you spend on software.

Tell us about a process that is slow, error-prone or inconsistent. We will say what we would look at, who we would need to talk to, and what you would have at the end.

  • A map of how the work really flows, with the waits marked
  • A redesigned process agreed with the people who run it
  • A clear view of what to automate, and what to leave to people
